This paradox is not unique to AI. Looking back at the history of industrial development, every major technological revolution exhibited strikingly similar characteristics in its early stages: massive investment, low-efficiency output, individual suffering. In the early Industrial Revolution, workers had to simultaneously operate, supervise, and repair machines while wearing multiple hats. In the early internet era, a single webmaster had to handle development, design, and operations all at once. The true leap in efficiency never occurred at the moment of invention — it came after mature division-of-labor systems, standardized processes, and infrastructure networks were built around the technology.
A single blacksmith handled the entire process: furnace operation, forging, quenching, polishing, and sales. Could do everything but nothing to perfection — limited output, extremely high labor costs, inconsistent quality.
A single person must conceive requirements, write prompts, review outputs, judge quality, correct errors, coordinate multiple tools, and make final decisions. Not one job — five or six jobs compressed into one brain.
Adam Smith illustrated the power of division of labor in The Wealth of Nations using a pin factory: one person working alone can make at most 20 pins per day, but by dividing the process into 18 steps with each person specializing in one, ten workers can produce 48,000 pins per day. The efficiency gain came not from better tools, but from rationalized division of labor. The study found that the greatest source of cognitive load was not “using AI” itself, but “overseeing AI.” High AI oversight work resulted in 14% more mental effort, 12% more mental fatigue, and 19% more information overload. When employees used more than three AI tools simultaneously, productivity hit a clear inflection point of decline.
“AI Brain Fry” ≠ Traditional Burnout. Burnout is chronic emotional exhaustion that accumulates over months or years. Brain fry is acute cognitive overload that directly attacks attention, working memory, and executive control. “The data is unambiguous: AI does not reduce workloads. The prevailing assumption is that AI and modern work make the workday lighter, shorter, more manageable. It’s a compelling story. It’s also not what the behavioral data shows.”
Among S&P 500 companies, while 70% of management teams enthusiastically discussed AI on earnings calls, only 10% quantified AI’s impact on specific tasks, and a mere 1% quantified its impact on earnings. Most AI efficiency narratives remain at the level of qualitative description and future projections, lacking hard data.
The San Francisco Federal Reserve’s February 2026 economic letter also noted that most macro-level productivity studies find limited evidence of a significant AI effect. Even firms that claim AI is useful have failed to provide evidence of transformative gains.

DRAM and NAND capacity that served smartphones and PCs for decades is being fundamentally redirected — every wafer allocated to HBM for an Nvidia GPU is a wafer taken from a mid-range phone or consumer laptop. This is a zero-sum game.
Supply-side constraints are multilayered: limited wafer capacity for advanced-node GPUs (5nm/7nm); HBM requires stacking 12–16 memory layers on a single chip, with each bit of HBM production sacrificing 3 bits of conventional memory; advanced packaging (CoWoS) is also bottlenecked; and TSMC, the world’s largest foundry, has publicly stated it can only meet about one-third of its biggest customers’ demand.

From 2026 to 2029, U.S. tech giants are projected to spend $1.1 trillion on AI, with global AI spending expected to exceed $1.6 trillion. Morningstar notes that these hyperscalers’ annual capex alone exceeds the combined total of the entire U.S. publicly traded energy sector — by a factor of four.
Yet on the output side, MIT’s NANDA lab reported in July 2025 (based on 52 structured organizational interviews, 153 senior leader surveys, and 300+ public AI deployment analyses) that despite $30–40 billion in enterprise GenAI spending, 95% of AI pilots showed zero measurable P&L impact — only 5% of integrated AI projects were creating millions in value. In psychology, there is a key concept called “Automatic Processing” — when a skill is practiced repeatedly to a certain level, it transitions from high-attention “Controlled Processing” to nearly effortless automatic operation. Typing, cycling, and experienced driving are classic examples. But AI tools’ rapid iteration makes this automation process permanently incomplete. Just as users establish a set of work habits, the underlying system changes, and their brains are forced back into high-energy controlled processing mode.
During the Industrial Revolution, machines were stable and humans adapted once. In the AI era, humans and tools are changing violently at the same time. It’s like learning to ride a bicycle that automatically changes its handlebar direction and brake position every few days. Users are perpetually in “beginner” mode, perpetually consuming maximum cognitive resources.
Worse still, current AI demands comprehensive cross-domain capabilities from users: understanding prompt engineering, judging different models’ characteristics, evaluating output quality, coordinating multiple tools, and keeping up with weekly technical updates. This is anti-specialization. The essence of industrial division of labor is letting each person master only a narrow domain, but current AI use demands that every individual become a generalist — the human brain’s limited working memory capacity simply cannot support this all-encompassing continuous learning.
The Mirror of History: From Railroads to the Internet
Placing AI’s current predicament in a longer historical perspective reveals an almost perfect cyclical repetition. Nobel laureate Robert Solow proposed his famous “Solow Paradox” in 1987: computers are everywhere except in the productivity statistics. This paradox is being replayed almost identically in the AI era of 2026.
The pattern every time: Infrastructure investment leads → massive capital floods in → bubble and disappointment → infrastructure buildout completes → costs drop dramatically → standardization and division of labor emerge → the real productivity explosion. The IT revolution took nearly 20 years from 1970s investment to 1990s payoff. The internet took 10 years from the 1995 bubble to 2005 maturity. AI’s timeline may be shorter, but expecting large-scale efficiency gains in 2026 — while infrastructure remains incomplete — is unrealistic.
From Handicraft to Industrialization: The Five Leaps AI Needs
Based on our analysis of industrial history and diagnosis of AI’s current predicament, we identify five critical leaps required for AI to transition from the “handicraft stage” to the “industrial stage”:

This is why we call it the “handicraft stage” — not as a pejorative, but as an objective characterization of the development phase.
The Cost of Exploration and the Certainty of the Future
Core Conclusion
The AI industry in March 2026 is in a triple-immaturity overlap period: “hardware under construction, software in flux, humans still exploring.” This closely mirrors the computer industry of the 1970s–1980s and the internet industry of 1995–2003.
The brain fatigue, competitive anxiety, and cognitive overload that individual users currently experience is fundamentally a “pre-industrial” system exploiting individuals — all coordination costs are borne by the human brain, and all exploration risks are paid by early adopters. This is not a problem of individual capability, but a structural consequence of a system that has not yet matured.
But history also tells us: Every seemingly excessive infrastructure investment ultimately became the cornerstone of the next era. The rails laid during Railway Mania carried the industrial economy; the fiber optics laid during the dot-com bubble supported the digital economy. Today’s hundreds of billions of dollars in data centers and chip capacity are very likely to become the foundational infrastructure of the future AI economy.
AI’s true large-scale adoption requires three conditions to mature: a dramatic drop in computing costs with broad accessibility, stabilization and standardization of software tools, and the establishment of an industrialized division-of-labor system for human-AI collaboration. Until then, what we are paying is a kind of “exploration tax” — using present individual sacrifice to accumulate experience and foundations for an industrial system that has not yet taken shape.
The conclusion is not pessimistic. The conclusion is clear-eyed. Knowing where you stand in history is the prerequisite for forming reasonable expectations, reasonable investment, and reasonable self-protection.
