AI companies know the value of shock absorbers — they provide the world’s most expensive human shock absorbers for enterprise clients paying millions of dollars annually. But for consumer users paying $200/month, they won’t even reply to a single email. The shock absorber doesn’t not exist — it only exists for those who can afford it.
FDE Successes and Failures: From 95% Failure Rate to 98% Adoption Rate

Yet no governance framework anywhere in the world includes FDEs in its accountability system. The first major AI incident will force the legal community to answer this question — and until then, every day is a tightrope walk without a safety net.
Three Types of FDE: Not the Same Species
This paper has so far discussed FDEs as a homogeneous group. But in reality, significant differentiation exists within the FDE population, which can be divided into at least three organizational forms:

Type B’s archetype is Salesforce. Its FDEs operate in “pods” — one deployment strategist plus two FDEs, serving one client full-time for approximately three months. The strategist identifies the best use cases and overall AI strategy; the FDEs handle design, build, and deployment. This is a “services drive subscriptions” model, with relatively clear accountability — Salesforce as the platform bears some obligation for deployment outcomes.
Type C is undergoing explosive expansion. Accenture’s 30,000 Claude-certified consultants (including dedicated FDEs) and Infosys’s positioning across 4,600 AI projects mark the full-scale entry of traditional IT consulting giants into the FDE space. Accountability in this model depends on contract terms, but when the AI product’s own issues become entangled with the implementer’s configuration problems, drawing the boundary becomes extremely difficult.
Additionally, a new sub-type is emerging: Agent Deployment Engineers. Unlike deploying monolithic applications, they deploy networks of intelligent agents — configuring agent prompt logic, setting up AI engines, and building evaluation pipelines to test agent behavior. Because AI agents are non-deterministic, these engineers spend far more time testing and evaluating than writing code.
Cross-reference with the Kim & Hwang (2026) taxonomy. Dynamic evolution among the three types. Types A/B/C are not a static parallel relationship but exhibit clear competitive and evolutionary dynamics. Type A is “eating” Type C’s high-end market: as OpenAI productizes FDE experience into reusable frameworks like Swarm and Agent Kit, these tools reduce the need for third-party consulting FDEs — why hire Accenture’s FDEs to deploy OpenAI’s product if OpenAI’s tools themselves become easier to deploy? Type B is becoming the largest FDE employer: Salesforce’s 1,000-person FDE team and ServiceNow’s “AI black belt” program show that platform companies view FDEs as strategic weapons for accelerating platform adoption — here FDE costs are covered by platform subscription revenue, making the business model most sustainable. Type C faces “squeeze from both ends”: from above by Type A’s productized tools capturing the high end, from below by Type B’s platformized FDEs capturing standardized deployments. The reason Accenture’s 30,000 Claude-certified consultants still have room to survive is cross-platform integration — when enterprises simultaneously use models from OpenAI, Anthropic, and Google, they need platform-neutral third parties to orchestrate. But this advantage diminishes as platform interoperability improves.
Treating FDEs as a single species is a dangerous oversimplification. The accountability chains, commercial sustainability, and automation replacement paths of the three FDE models are entirely different. Any discussion of FDE accountability governance that fails to distinguish these three forms is destined to be an overgeneralization.
Voices from the Front Lines: The Glamour and the Bitterness
The “glorified consulting” debate. On Reddit’s cscareerquestions board, practitioners repeatedly discuss the high overlap between FDEs, sales engineers, and technical consultants. Some companies have been accused of clearly repackaging sales engineer roles as “FDE” to ride the hype. But Palantir later reaching a $300B+ market cap has, to some extent, answered the “it’s just consulting” skepticism.
The “product band-aid” critique. A Constellation Research analyst stated plainly: “FDEs are frequently used as a crutch for product immaturity.” Ideally, agentic AI matures to the point where it runs like enterprise software without needing a middleman — the winners will be those enterprise vendors that embed what FDEs learn into the product, so you no longer need an FDE.
High pressure and burnout. Military metaphors from the Teamblind forums: “Forward Deployed Engineer is literally being at the front lines of the battle, clearing obstacles, building fortifications, and constructing temporary bridges to cross rivers. If you survive, the career development is solid.” FDEs used to spend up to 40% of their time on administrative preparation — summarizing meetings, reviewing account histories, drafting status updates. That portion is now being automated by AI.
Experiences vary dramatically across companies. OpenAI’s FDEs focus on high-value “zero-to-one” problems — each project represents tens of millions to billions of dollars in value. Salesforce’s FDEs rotate clients on three-month cycles. Palantir’s FDEs once “did mostly one-off work that didn’t need to consider long-term maintainability.” Rippling’s FDEs spend half their time in client meetings discussing user experience and the other half writing custom code. These are not the same job — they just share a name.
Positive signals. FDE is considered an excellent springboard to product management, engineering management, and technical leadership roles. Salesforce’s FDE Director Sarah Khalid’s path from developer to architect to FDE wasn’t linear — it was cumulative: “The developer identity taught me depth, the architect identity taught me perspective, and the FDE role brought both together.”
FDE is not simply a “good job” or a “bad job.” It is a product of the enormous chasm between AI product maturity and enterprise deployment needs. The value and the pain of this role both stem from the same fact: AI products are not yet good enough to walk the last mile on their own. FDEs are the people on that last mile.
AI Foundation Model Companies Are Devouring the SaaS Market — FDEs Are Their Digestive Enzymes
The primary revenue path for AI foundation model companies is shifting from consumer subscriptions to B2B enterprise services. The foundation model provides a general intelligence substrate; the FDE helps clients customize — this combination can theoretically replace several SaaS tools that enterprises previously used. The threat to traditional SaaS manifests across three dimensions: existing revenue displacement, new revenue interception, and downward compression.
a16z’s “services-led growth” analysis identified the key shift: software no longer assists workers — software is the worker. Software can autonomously complete tasks end-to-end. But the more complex the task, the more challenging the implementation. To bring AI agents up to the standard of human employees, enterprises will need expert services to redesign job functions and processes around this new way of working. Without implementation support, AI won’t reach the level of a dedicated employee.
But a critical business model paradox exists here: the core of SaaS lies in marginal costs approaching zero; the essence of FDE-driven B2B service is high-end consulting + customized delivery, with human costs scaling linearly. AI foundation model companies, while devouring SaaS market share, are simultaneously abandoning SaaS’s most fundamental advantage.
a16z offers an escape route: the implementation work of AI platform transformation can itself be streamlined and automated by AI. Historical integration work — contacting partners, mapping data fields, transferring data across different coding languages — can now be done more efficiently by AI, or even entirely by AI. Once workflows and behaviors are established, the company possesses a “moat” and can raise prices and build an implementation ecosystem. This velocity compounds.
AI foundation model companies use FDEs to devour the SaaS market, but the FDE model directly contradicts SaaS’s core advantage: scalability and low marginal cost. The only exit is to automate the work of FDEs themselves — using AI to replace “the people who help enterprises deploy AI.” This is a recursive solution, and a bet on time.
A Mathematical Expression of B2B Pricing Power: When the Denominator Is FDE Labor Cost
In our previous paper, we constructed a consumer pricing power formula: Pricing Power = Technical Capability × Service Shock Absorption × Trust Accumulation. The consumer problem is that service shock absorption and trust accumulation approach zero, causing pricing power to collapse.

Palantir evidence: Can the denominator be amortized? Palantir is the most critical empirical sample for testing this formula — it is the inventor and longest-running practitioner of the FDE model. The data shows: Palantir’s FDE-driven revenue grew from approximately $740M in 2019 to approximately $2.8B in 2024 (growth of ~280%), with 2024 revenue up 20% year-over-year. The formula’s criterion: If an AI company can productize what FDEs learn from its first 10 clients (embedding tools, templates, best practices) so that the 11th client requires only 50% FDE investment and the 50th client only 10% — then the denominator is declining, and pricing power is rising. If every new client requires the same FDE investment — the denominator is constant, profit margins are locked, and the business model is unsustainable.
This formula is mathematically symmetric with the consumer formula: the consumer problem is a zero in the numerator (shock absorption = 0); the B2B problem is a potentially unbounded denominator (FDE costs scale linearly with client count). Together, the two formulas point to the same conclusion: a sustainable AI industry business model can neither do without “people” (consumer side) nor depend on “people” forever (B2B side).

The Four-Layer Automation Model of FDE Work: What Gets Replaced by AI Agents First?
“FDE is a transitional phenomenon” is both this paper’s thesis and industry consensus. But “how long is the transition” depends on which parts of FDE work can be automated, and how quickly. To this end, we construct a Four-Layer FDE Automation Model:

L1 is already being automated. FDEs used to spend up to 40% of their time on administrative preparation. Salesforce’s FDE Director confirmed: “These have basically been automated now. FDEs can now spend their time on the real technical work — ‘the human jobs have become more human.'”
L2 is being toolified. a16z points out that historical integration work can now be done far more efficiently by AI — mapping data fields, transferring data across different coding languages, parsing API documentation. Standardized RAG deployments and data pipeline construction are being templatized and platformized.
L3 is where FDEs’ current core value lies. Because AI agents are non-deterministic, engineers spend far more time testing and evaluating than writing code. This layer requires deep understanding of model behavior and precise judgment of business risk — difficult to automate in the near term.
L4 is the FDE’s ultimate moat. Returning to the credit risk case — the FDE spent two weeks embedded with the risk team, understanding how they read reports and what language triggers their alertness. This ability to “understand how humans work” is the last capability AI will acquire.
Timeline calibration by analogy. The above timeline predictions are not speculation but calibrated against two comparable technology automation histories. DevOps automation: from predominantly manual operations around 2010, to mature CI/CD pipelines by 2015 (~5 years automating L1–L2 equivalents), to widespread GitOps/Infrastructure-as-Code by 2020 (another ~5 years automating L3 equivalents), to today when human architects are still needed for architecture decisions and organizational change (L4 equivalent still unautomated) — total journey approximately 15 years, with L4 still requiring humans. RPA (Robotic Process Automation): the RPA concept emerged around 2012, standardized repetitive process automation matured by 2016–2018 (~5 years), “intelligent automation” attempted to handle unstructured processes from 2020–2023 (another 3–5 years), but processes requiring interpersonal judgment and organizational politics remain unautomatable today. Both analogies point to the same pattern: technical automation can be completed within 3–5 years, but the automation of “understanding humans” has not been achieved even after 15 years. FDE’s L4 layer — client understanding, cross-departmental coordination, change management — belongs to the latter category.
The four-layer structure of FDE work defines a clear replacement curve: L1 already replaced → L2 toolified within 1–3 years → L3 partially automated within 3–5 years → L4 still requiring humans for the foreseeable future. This means FDEs will not “suddenly disappear” but rather “evaporate layer by layer from the bottom up.” What ultimately remains are the people who “understand people” — a return to humanism.
From Wild Growth to Institution Building: The Path to FDE Professionalization
FDEs are currently in the “wild growth” phase of professionalization — no unified definition (different companies have vastly different requirements and positioning for FDEs), no industry standards (required skills are scattered across rapidly evolving tech stacks including LLMs, RAG, and agents), no certification system, and no liability insurance. This closely resembles the early stages of Certified Public Accountants (CPAs) in the early 20th century and information security professionals (CISSPs) in the 1990s.

Phase 1 (2026–2027): Industry association and competency model. Jointly initiated by leading AI companies (OpenAI, Anthropic, Databricks, etc.) and consulting firms (Accenture, Infosys, etc.) to form an FDE industry association, defining core competency dimensions, tiered standards, and professional codes of conduct.
What forces will drive FDEs from “wild growth” into institutionalization? Drawing on the history of CPAs and CISSPs, the drivers of professionalization typically come from three directions — and all three are converging for FDEs at an accelerating pace: (1) Major incidents forcing the issue. The CPA system was established in direct response to financial scandals of the early 20th century; CISSP adoption tracked the massive data breaches of the 2000s. The FDE space has not yet experienced a “defining incident,” but as AI agent deployment accelerates in high-risk domains like finance and healthcare, the first major AI deployment liability incident is a matter of when, not if. When it occurs and accountability cannot be assigned, regulatory pressure will surge. (2) Proactive regulatory intervention. The EU AI Act’s expanded interpretation of “deployer” liability may, within the next 2–3 years, bring FDEs under the umbrella of “high-risk AI system deployers.” China’s full-lifecycle accountability chain theoretically already requires an identifiable responsible party at every link — once regulators become aware of the FDE role and its accountability gap, institutional gap-filling will follow. (3) Competitive motivation for industry self-regulation. Leading AI companies may proactively establish FDE certification systems as a competitive differentiator — “our FDEs are certified” may be more persuasive to risk-averse enterprise clients than “our model is stronger.” Pave’s data shows that currently only 1.24% of companies have FDE positions, but the “follow the leader” pattern is accelerating — as more companies establish FDE roles, the demand for standardization will emerge from within the market.
Phase 2 (2027–2028): Skills standards and certification. Publish FDE skills standards (similar to the AWS certification system) covering LLM deployment, agent orchestration, evaluation frameworks, safety guardrails, and industry compliance. Establish tiered certifications (junior / senior / architect) requiring technical exams and case-study defenses.
Phase 3 (2028–2029): Continuing education and ethics code. AI tech stacks iterate extremely fast; FDE certification should require annual continuing education credits. Simultaneously publish an FDE ethics code — particularly specific guidance on when to refuse unsafe deployment proposals and when to escalate potential risks.
Phase 4 (2029+): Liability insurance and legal standing. Drawing on models for medical malpractice insurance and professional liability insurance, establish an FDE professional insurance system. Simultaneously advocate for legislation in various countries to bring FDEs within AI accountability frameworks — clarifying the legal liability boundaries and exemption conditions for FDEs in deployment decisions.
Using the Most Expensive Human Labor to Compensate for the Shortcomings of Technology Meant to “Replace Human Labor”
The AI industry’s grandest narrative is “replacing human labor” — automation, intelligence, autonomy. But the explosive growth of FDEs reveals a reality that runs directly counter to this narrative: an industry whose vision is “replacing human labor” is creating the most expensive new human labor demand in human history.
FDEs earning $350K to $550K a year are the “human tax” the AI industry pays for its own products’ immaturity. The more powerful the model, the more complex the enterprise use cases, the wider the “alignment chasm,” the greater the demand for FDEs — a positive feedback loop.

Returning to our previous paper’s core thesis: the operating system of AI companies has no variable for “people.” The emergence of FDEs is not a rebuttal of this diagnosis — it is the strongest corroboration: when the operating system has no place for “people,” the market forces “people” back in through the most expensive means possible.
This paper’s causal chain is now complete:
(1) AI products are inherently unstable and cannot complete enterprise deployment on their own — the 95% failure rate of AI pilots is not because the models are bad, but because execution fails.
(2) FDEs emerge as the “human shock absorbers” between general model capability and enterprise-specific needs — Morgan Stanley’s 98% adoption rate and the credit risk case’s 12%→74% reversal prove the irreplaceability of humans.
(3) But the FDE model creates a triple structural problem: an accountability black hole (who is responsible for FDE fine-tuning decisions?), a business paradox (the shock absorber is more expensive than the product), and a governance vacuum (no global regulatory framework covers FDEs).
(4) FDE work will be automated layer by layer from the bottom up — L1 is already replaced, L2 is being toolified, L3 needs 3–5 years, L4 needs 5–10+ years. What ultimately remains is the ability to “understand people” — the last capability AI will acquire.
(5) A sustainable AI industry business model can neither do without “people” (consumer-side shock absorber absent → no premium) nor depend on “people” forever (B2B FDE costs → profit margin lock). The exit lies in: productizing FDE knowledge and letting AI itself become the shock absorber.
One final question: if your AI product needs a $550K human engineer camped at the client site for three months before it can run — are you sure this is called “artificial intelligence,” and not “intelligence-assisted manual labor”?
The answer is hidden in the order of the three letters: Forward Deployed Engineer. The last word is “Engineer” — a human. Not “Forward Deployed Agent.” The day these three letters change from FDE to FDA (Forward Deployed Agent), the AI industry will have truly delivered on its promise. Until then, “people” are not the objects being replaced — they are the irreplaceable infrastructure.
